From hours to outcomes: summary & key takeaways

  • The buyer has changed: AI budgets now sit with the CEO and CFO, and they want results on the P&L.

  • The proof gap is real: 71% of firms tell a better value story than they deliver (TSIA).

  • Hourly billing gives AI gains away: deliver 50% faster on time and materials and you bill half the hours.

  • Outcome pricing is rare: just 3% of services revenue on average (TSIA).

  • Where to start: five numbers that show what agents do, what they cost and what each outcome earns.

AI budgets have moved to the CEO and CFO, and they want proof. That was the clearest message at TSIA World 2026 in Las Vegas.

"These budgets are at the C-suite. This is your customer now. The CEO, the CFO... they want to see the results." Thomas Lah, Executive Director, TSIA

Most services firms aren't ready to give them that proof. TSIA's survey of its advisory board found:

  • 71% tell a better value story than they deliver

  • Over half can't routinely show the value they promised

  • Fewer than 10% take a customer baseline before they start

We spent three days in sessions, on the floor and at our booth. One idea came up again and again: services is moving from selling hours to delivering outcomes. Here are the six insights that matter most, and what they mean for your margin.

1. AI could be your biggest margin lever, but only if it reaches the P&L

AI point tools deliver 10 to 20% gains on the tasks they touch, according to TSIA research. But that rarely changes the business overall.

The reason is simple. An agent can draft a SOW in minutes, but if the customer still takes two weeks to review it, the project finishes no sooner. Saved hours only make money if you redeploy them or reprice the work.

2. Almost no firm knows how much of its delivery comes from people vs agents

Agents already draft status reports, test scripts and estimates. Yet only 1% of services organizations use AI for resource scheduling, and 2% for staffing decisions (TSIA).

If you don't plan agent work, you can't see what it costs or what it delivers. As Mossy O'Mahony, our CRO, put it at TSIA: "Agents add capacity. Plan their work alongside your team's."

3. Your utilization dashboard is about to mislead you

97% of mature services organizations track billable utilization. Only 32% use AI to allocate resources (TSIA).

When an agent takes on a third of someone's tasks, their utilization drops. So the most AI-forward teams will start to look like the worst performers. Utilization still matters, but on its own it will tell you the wrong story.

4. Hourly billing gives your AI gains away

On time and materials, delivering 50% faster means billing half the hours. The customer keeps the saving. And once customers see delivery getting faster, they ask for lower prices.

AI doesn't have to cost you revenue. It gives you options: pass the saving on, use it to win more work, or move to value pricing and keep it. Every option starts with knowing what the work costs to deliver.

5. Everyone talks about outcome pricing. Almost nobody does it

Outcome-based pricing is just 3% of services revenue on average. The median is 0% (TSIA).

The answer is to climb, not jump. TSIA's Thomas Lah set out three tests to pass first: do you know what the work costs you to deliver, can you and the customer agree when it's done, and do you know what the customer spends on it today?

"If you can't pass those three tests, I'm not sure you have any business doing outcome-based pricing." Thomas Lah, TSIA

6. AI can't scale work that's different every time

Fewer than 4% of services organizations have their PSA, CRM and HRIS fully integrated (TSIA). Most engagements are still built from scratch.

Agents built on unreliable data lose trust fast. Clean, connected data comes first. Only then can agents take on more of the work.

Where to start: five numbers

You can't prove value you never measured. At TSIA, we shared five numbers every services leader should be able to see, per engagement:

  1. Agent work. What work did agents actually do?

  2. Agent cost and owner. What did each agent cost, and who was responsible for it?

  3. Human review time. How long did people spend checking agent output?

  4. Rework rate. How often did agent output need redoing?

  5. Margin per outcome. What revenue and margin did each outcome deliver?

Expect margin to dip while you build this. That dip is the investment, not the failure.

The firms that win will see inside their own delivery

"The firms that win the next two years won't be the ones with the most AI. They'll be the ones who can see what's happening inside their own delivery with humans and agents." Mossy O'Mahony, CRO, Teamwork.com

The shift from hours to outcomes won't happen overnight. But the sooner you start measuring, the sooner you can price work on purpose and prove the value you deliver.
